About the author Brian Lomas is a trainer, business consultant, part-time lecturer and managing director based on the south coast of England. He has worked in Britain and the United States for different types of companies – from established multinationals to two-person startup companies. All of these organizations had one common drain on productivity – too many meetings which go on for too long and perhaps fail to achieve any progress. To know whether or not a meeting is the best way to address an issue, perhaps we should start by defining what a meeting actually is …
What is a meeting? A meeting is ‘a gathering of more than one person for a specific purpose’. Two friends might ‘meet’ in the supermarket. A conversation ensues although without any real purpose in mind. It therefore falls outside of our definition. (How would your friend react if you started a conversation in the supermarket by asking what the specific purpose of your conversation was going to be?) The word ’gathering’ is also important to our definition. If two people ‘gather’ in different rooms linked by video conferencing, there can still be a meeting. Therefore:

Whatever your perception of meetings, one thing we can all probably say is that we have had some bad experiences. So when you are asked to a meeting – or thinking of calling one – perhaps you should ask:

There are four criteria which make a meeting necessary – or not. First:

Meet if the communication needs to be twoway. Now this should be the perception of both parties’ needs. So a manager may think that declaring a number of redundancies is a one-way communication, but those impacted will need the opportunity to ask questions and seek clarification. So a meeting is essential in this case. (Although perhaps not immediately because people will need time to absorb the information and think of possible questions). Two-way communication can still, however, be achieved through the written word. So we add a second criteria for validating that a meeting is necessary:

But ask anyone who ever attended one of his live performances and they will say it was much more stimulating than sitting at home with a recording – they got a lot more from it by going to a ‘meeting’. If a supplier flies three executives 500 miles to conduct this negotiation, provides them with overnight accommodation and meals, all of the costs need to be taken into account. So we calculate:

And, of course, the buyer’s company must also calculate whether their gain will also be positive from attending a meeting. So before agreeing to meet, ask:
What is the cost of employing three executives for a day? (The amount of time they will probably be away from their other work). And ‘costs’ here means more than just the salaries. It includes things like the employer’s pension or tax costs and the cost of creating the role – office space, computer equipment etc. Try doubling an annual salary to get an idea of the cost of employing people.
Is the supplier still going to make profit from the sale of the piece of equipment? Perhaps such a meeting is now failing to add any value.
Plus:

Soft benefits and adding value Even if there is no hard benefit, we might still meet when the ‘soft’ (or intangible) benefits are deemed to be worth it. Soft benefits include: • team building: it is difficult to feel part of a team when you have never met the others involved • motivation: it is hard to inspire people by giving them a few words on a piece of paper • caring: it is difficult to show how much you care if you aren’t prepared to meet with someone. Whenever I am training, as the session draws to its close there is a tendency for people to start looking at their watches, tidy up their papers (if not put them away) and even put on their coats! We haven’t finished – there’s more – so: As the end approaches, tell everyone what is left to do!

It’s Chapter 6 and we are finally ready to start our meeting. And there’s one basic rule: Secure the right participation!
So everyone starts to arrive in a timely manner, agenda in hand. You have already organized the room – if not the seating plan – and you want to get everything off to a flying start. So what now? Suppose none of the selected suppliers were chosen – does that mean the meeting failed in its purpose? I would say it succeeded because had we chosen the ‘best of a bad bunch’ of suppliers, we might have fulfilled the meeting’s goal but singularly failed to deliver a sound decision for the organization.
